Timing the outage

Measuring each phase during a rehearsal, and building a plan with CHECKPOINTS rather than A SINGLE LONG HOPE. An outage plan that is one line — "the upgrade runs from Friday evening to Sunday" — has no decision point in it, which means there is no moment at which anybody can tell whether it is going well. THE PHASES COME FROM THE SECOND REHEARSAL, EACH WITH ITS OWN MEASURED DURATION. Preparation, the main run, post-steps, verification, restart. Those numbers are the plan, and they are also what makes the estimate defensible to somebody approving a weekend outage. A CHECKPOINT IS A PHASE BOUNDARY WITH A CLOCK TIME AGAINST IT. "By 02:00 the main run must be complete." At that moment somebody looks at the actual time and decides: on track, or invoke the abort criteria.
