Lab: five questions, six KPIs at most

Forty-five minutes, and the first deliverable comes before any configuration. A written list of the FIVE questions Meridian's leadership would ask about the project portfolio. Then: four to six KPIs, each mapped to one of those questions. Thresholds set with a written rationale. A KPI set assigned to projects. Summarization run and scheduled. A dashboard view configured for an executive and one for a project manager. And evidence: a project in each status, and a drill from a red indicator to the underlying transactions. Two of the four acceptance criteria are limits rather than achievements. Every KPI maps to a stated leadership question. No more than six KPIs.
