This is the lesson about the room, and the one to re-watch before running the real session. Who is in it: the global HR director, who owns the operating model; the country HR leads, who own local reality and are the ones who know the Irish arrangement is not what the org chart says; the payroll lead; legal or company secretarial, who own the registrations and are the people everybody forgets to invite; and IT security. And a rule about running it: if nobody can produce the list of legal registrations, reschedule. That document is the input; without it you are not designing, you are speculating in a room full of expensive people. Rescheduling feels awkward for about a minute and saves a fortnight. Open with the legal facts, not the org chart. Ask for the register of legal entities per country, with registration numbers, and what each is registered…
